Beyond automation: Why AI is forcing us to rethink how work gets done

For the past two years, one question has dominated boardrooms around the world: How can AI make us more efficient?
It's an understandable place to start. Every major technology shift has promised productivity gains, and AI is already delivering them. Code is written faster. Customer queries are resolved sooner. Routine administration is shrinking.
But I think we're asking the wrong question.
AI isn't simply another productivity tool. It's the beginning of a business model shift.
The organisations that gain the greatest advantage won't be the ones that automate the most existing tasks. They'll be the ones willing to redesign work entirely.
That's a much harder challenge than deploying another piece of software. It requires organisations to question processes that have existed for years, sometimes decades. Instead of asking how AI can make today's workflows 20 per cent faster, leaders should be asking whether those workflows should exist in their current form at all.
History tells us this is how every major technology transformation unfolds.
When electricity replaced steam, factories didn't simply swap one power source for another. They redesigned production lines. The internet didn't make paper forms digital; it created entirely new ways for businesses to operate. AI is no different.
Yet many organisations are still treating AI like a faster assistant rather than a fundamentally different operating model.
One of the biggest misconceptions is that AI is about replacing people. In my experience, the opposite is true.
The real opportunity is to redesign work so people can focus on the moments where judgement, creativity, empathy and complex decision-making matter most, while AI takes responsibility for repetitive coordination, analysis and execution.
That's why being 'AI-first and human where it matters most' is an integral part of our business strategy at One NZ.
That doesn't mean every decision belongs to an algorithm. It means AI becomes the default way work flows through an organisation, with humans providing oversight, accountability and expertise where they add the greatest value.
We're already seeing this evolution in software engineering.
Only a short time ago, the conversation centred on AI coding assistants. Today, we're seeing coordinated AI agents working across requirements, architecture, coding, testing, deployment and operations as part of a connected system. The breakthrough isn't that each task is faster. It's that entire delivery pipelines are beginning to operate differently.
That distinction matters. Adding AI to one stage of a process often creates a faster bottleneck somewhere else. The real gains come when every stage is redesigned to work together. It's the difference between paving a dirt road and building a motorway. This shift also changes what success looks like.
Early AI conversations focused almost exclusively on speed. Faster development. Faster responses. Faster delivery. But speed without trust creates new problems.
Customers don't benefit from services delivered twice as quickly if they're unreliable. Employees won't embrace AI if outputs are inconsistent. Organisations can't scale AI unless it is governed, secure and transparent.
In the next phase of AI adoption, reliability will become a greater competitive advantage than raw speed. The organisations leading this transition will be those that embed AI into the way work happens, not as an optional tool that individuals choose to use, but as part of the operating system of the business itself.
That doesn't happen through technology alone. It requires leadership willing to rethink longstanding processes, governance that builds confidence rather than slows innovation, and cultures that reward experimentation while maintaining accountability.
Recently, I attended TM Forum's Digital Transformation World in Copenhagen, where an AI project involving One NZ and several global technology partners was recognised with a Catalyst Award. While receiving international recognition was incredibly rewarding, what struck me most wasn't the award itself. It was how much the industry conversation had changed.
Across telecommunications, the discussion is no longer about whether AI will become part of the business. That debate is over. The focus has shifted to how organisations redesign themselves around AI, creating new services, new customer experiences and entirely new sources of value.
For telecommunications providers, that's especially exciting. For years, our industry has been defined by connectivity. Connectivity remains essential, but AI gives us the opportunity to deliver something much more meaningful: intelligent services that help customers anticipate problems, make better decisions and achieve better business outcomes.
That's ultimately why innovation matters. Technology is never the destination. Better customer outcomes are.
The organisations that will define the next decade won't be those with the most AI pilots or the biggest technology budgets. They'll be the ones courageous enough to rethink how work happens from the ground up, embed AI into the fabric of their business, and keep people firmly at the centre of the experiences that matter most.
Because AI isn't simply making organisations faster. It's redefining what's possible.
